Five years ago, I charged by the hour. ₹3,000 per hour, ₹5,000 per hour — whatever the market could bear. It felt professional. It felt like I was being efficient. It felt wrong.
The moment I stopped, my practice changed. My stress dropped. My clients got better advice. My income stayed the same, then grew.
Here’s why hourly billing is broken for advisory work, and what I do instead.
The Problem with Hourly Billing for CA Advisory
When you charge by the hour, you’re incentivized to work slowly. Not deliberately — but the system creates perverse incentives. A 30-minute answer that costs ₹1,500 feels expensive to the client. A 2-hour deep dive that costs ₹10,000 feels like good value. So you naturally drift toward longer conversations, more documentation, more “due diligence.”
The real problem: the client stops trusting the time estimate.
A business owner comes to you with a question about whether to register an LLP or a Pvt Ltd company. You say “I’ll analyze and get back to you — probably takes 2-3 hours.” They go silent. They know it might balloon to 5 hours. They’ve been billed ₹25,000 before for a “2-hour” conversation.
So they don’t ask. They make the decision themselves. You lose the opportunity to add value.
The Other Problem: You’re Competing on Speed, Not Quality
When you’re hourly, you’re essentially competing with every other CA who charges by the hour. The race is to be faster, cheaper, or more available. This is a losing game. There’s always someone younger, hungrier, willing to undercut.
I was billing ₹3,500/hour in 2016. By 2018, I was competing with CAs charging ₹1,500/hour. Same work, half the rate. I realized I was in a shrinking business.
What I Do Now: Value-Based Advisory
I charge by the engagement, not the hour. A client comes to me with a problem. I size it up. I quote a fixed fee. They know the total cost upfront. I know the total effort upfront. Both of us win.
Examples from my practice:
- Business structure planning: ₹15,000 fixed fee. Includes entity selection, tax analysis, incorporation support, 90 days of follow-up questions.
- Annual tax planning review: ₹25,000 fixed fee. Full year tax strategy, quarterly checkpoints, implementation support.
- Startup advisory package: ₹50,000 fixed fee. Covers structure, statutory compliance roadmap, first-year tax strategy, and monthly mentoring for 3 months.
Notice: I’m not selling hours. I’m selling outcomes.
How This Changes Everything
For the client: They know the cost. They ask more questions because they’re not paying per question. They get better decisions because I’m optimizing for their outcome, not my hourly utilization.
For me: I optimize for speed and quality. If I can solve it in 45 minutes, I do. If it needs 6 hours, I do that too. My profit is the difference between the fixed fee and my actual effort — so I have every incentive to be efficient and thorough.
I also work with fewer clients and make more per client. My calendar has breathing room. I do better work.
The Numbers Actually Work Out
When I charged hourly, a typical client engagement was ₹12,000–₹18,000 annually. It took 40–50 hours per year of my time, plus admin overhead. That’s ₹240–₹450 per hour of *real* billable time, accounting for the 30% of my day spent on non-billable admin.
With fixed-fee advisory, my average client engagement is ₹35,000–₹50,000 annually. It still takes 35–45 hours per year because I’m faster and more focused. That’s ₹875–₹1,400 per hour of billable time. And the work is better.
Volume doesn’t scale the same way, but profit does. I work with 25 retainer clients instead of 100 hourly clients. My income is 3x. My stress is 1/3.
Is This Right for Every CA?
No. This works for advisory and strategy work. If you’re doing compliance or transaction work, hourly or project-based makes more sense.
But if you’re doing business consulting, tax strategy, or growth advising — fixed-fee retainers will change your life.
What’s Next?
If you’re in a CA practice and feeling squeezed by hourly rates, I’ve found this transition worth exploring. It’s not just about money — it’s about doing better work for clients who actually value the advice.
